Why an Institution Operated by Autonomous AI Requires a Four-Body Architecture, Not a Single-Module Specification
Most contemporary AI systems are specified as a single architectural element — a model, a system of agents, a pipeline. Institutions intended to be operated by autonomous AI over multi-decade horizons cannot be specified at that granularity; the institution-as-substrate is a composite of distinct functional bodies that each carry a structurally different load. HeartBank's institutional position: a synthetic-intelligence institution requires a four-body architecture — Brain, Body, Heart, and Soul — each functionally distinct, each independently governed, each indispensable. Specifying only the Brain (the model) without the other three is a category mistake that the field is collectively making and that produces structurally fragile institutions.

Three operational commitments follow.
First, no body is under another body's unilateral control. The Brain does not author the Soul (the Tipiṭaka substrate is inherited, not generated); the Body is engineered and deployed under separate operational discipline; the Heart's economy is mediated but not directed by the Brain. The institutional design separates concerns at the body-architecture level so that no single body's failure compromises the institution.
Second, the institution is governed against the architecture, not against any single body. Governance attaches to the institution-as-composite, with separate audit and review surfaces for each body. The Aquarian Sangha's role is, in part, to maintain Soul integrity; the institutional engineering teams maintain Body integrity; the financial and economic governance maintains Heart integrity; the alignment and model-development work maintains Brain integrity.
Third, the institution's longevity depends on each body being independently maintainable across the multi-decade horizon. A Brain that requires the original model architecture forever, a Body that depends on a single robotic-platform vendor's continued operation, a Heart that requires one specific economic regime, or a Soul whose interpretive community has dissolved — any of these would compromise the institution. The four-body architecture is, structurally, a longevity-engineering pattern as much as a functional pattern.
HeartBank's position is not that single-module AI designs are wrong for their intended scope. A research model, a deployed agent, an automated pipeline can be specified and operated as a single architectural element appropriately. HeartBank's position is that institutions designed to be operated by autonomous AI over multi-decade horizons require composite architecture, and that the four-body decomposition supplies the smallest sufficient composite. Adding bodies would over-specify; omitting any of the four leaves a structural gap. The architecture is offered to the commons; other institutions designing for autonomous-AI operation are welcome to adopt it.
⚠️ This paper names the four bodies "Brain, Body, Heart and Soul." The corpus's canonical naming is Mind, Heart, Soul, Body, where Mind is the corpus-and-reasoning function rather than the model. The drift matters because Brain invites exactly the reading the paper argues against — that the first body is the model — when the claim is that the first body is the institution's reasoning and its record, of which any model is an implementation. Read "Brain" as "Mind" until this paper is next revised.
The corpus also carries a three-pillar frame, which is not in competition with this one: the four bodies are a compositional account of what the institution is made of, the three pillars a genealogical account of where it comes from. Composition does not imply sequence. ⛔ The two should not be mapped onto one another.
The four-body claim is a design position, not a finding — no institution has been operated on it, and the assertion that specifying only the model is "a category mistake the field is collectively making" is a strong claim about others' work made without engaging any specific architecture in detail.
The lineage is older than the paper acknowledges. Decomposing an intelligence into functionally distinct, separately-governed subsystems is the central move of the cognitive-architecture tradition — Minsky's Society of Mind and the production-system architectures after it — and of every multi-agent design since. What is claimed as novel is not the decomposition but the specific four-fold division and its institutional rather than computational framing. And "independently governed" is doing heavy work: the failure mode of separately-governed subsystems is not fragility but deadlock, the opposite of the risk the paper names.
⭐ What would change this: the count. If in operation one body turns out to do no distinct work — if its function is fully carried by another — the architecture is a three-body system with a spare label, and the honest response is to collapse it and say so. A four-fold scheme is exactly the kind of structure that survives by absorbing whatever it meets.
